Mayor Education Consultancy Pvt. Ltd.

while fast speed of technological disruption may give a firm little time to cope and be

with their customers, partners, and other stakeholders of organization.

impact on industry. Different markets have different norms or environmental standards which
can impact the profitability of an organization in those markets. They have become important

competitors and determine how they can differentiate their services from other companies
operating in the same industry. The reason behind analysis the industry is to identify the potential
opportunities and threats of firms. It helps in looking at both the internal and the external factors
which helps to analyze the business potential for success in any market.
The porters five models in Mayor Consultancy

a. Rivalry among the existing company: In recent days, the consultancy business in market like
a mushroom there has numerous competitors who all operate at an equal level of service on
procedure, then it is a higher threat of competition. The entire consultancy try to attract the
students towards them and it creates competition in market. From this reason students
compare the university/ college ranking, charges of applying documents, facilities offer by
consultancy (part-time job, follow –up).
How Mayor Consultancy can tackle the rivalry among the existing company
 To gain the competitive advantage on the competition mayor consultancy has partner
with good university/ college.
 They are the first and only one consultancy which provides the facilities to study in
Egypt beside them no other consultancy have such opportunity.
 They can’t take any processing charges from the students.

b. Bargaining Power of Supplier: Suppliers are important for all organization. Almost all the
companies need numerous suppliers for their fulfillment of organization need. For the
consultancy suppliers are the press who provide the means of marketing pamphlet and
brochure and the foreign university / college who provide different schemes and helps to
expand the services of consultancy. As a result suppliers are in dominant position can
decrease the margins consultancy can earn in the market. Powerful suppliers in Industrials
sector use their negotiating power to extract higher prices from the firms in Industrial
Services field. The overall impact of higher supplier bargaining power is that it lowers the
overall profitability of Industrial Services.
How Mayor Consultancy can tackle the Bargaining Power of Suppliers
• By building relationship with multiple suppliers

c. Bargaining Power of Buyer: In the context of consultancy business buyers are the students
who buy their services. Buyers are often a demanding lot. They want to buy the best
offerings available by paying the minimum price as possible. This put pressure on Mayor
Consultancy profitability in the long run. And the reason for increase the bargaining power of
customers is there are huge numbers of consultancy in market.
How Mayor Consultancy can tackle the Bargaining Power of Buyers

Quest International College, Pokhara University (MBA) 11

Mayor Education Consultancy Pvt. Ltd.
 Most of the customers are taken from their family, friends, relative’s referrals. It will
reduce the bargaining power of the buyers because of it will more trustworthy
between them.
 Customers often seek discounts and offerings on established products so mayor bring
the new country Egypt for study which is only have with them then it can limit the
bargaining power of buyers.
 New country will also reduce the defection of existing customers of Mayor to its
competitors.

d. Threat of Substitution: The substitution of Mayor Consultancy is those consultancies that

have self IELTS, TOFEL, GMAT, English Language classes because till now the mayor
consultancy doesn’t have such classes. It will be threat for the mayor consultancy in
comparison to their consultancy.
How Mayor Consultancy can tackle the threat of substitution
 From the Ashad 1 st they are going to run the preparation classes and try to overcome
from their threats and compete with the head to head with their competitors in market.
e. Threat of New Entry: New entrants in Industrial Services brings innovation, new ways of
doing things and put pressure on Mayor Consultancy through new countries , better
university / college, reducing costs, and providing new value propositions to the customers.
Mayor Consultancy has to manage all these challenges and build effective barriers to
safeguard its competitive edge.
How Mayor consultancy can tackle the Threats of New Entrants
 By bring new countries than other consultancy. New countries expand the opportunity
of students to study and for the firm it attracts the new customers.
 New entrants are less likely to enter a dynamic industry. Mayor consultancy building
capacities and spending money on research and development to maintain their
standards regularly. It significantly reduces the window of extraordinary profits for
the new firms thus discourage new players in the industry.
By analyzing all the five competitive forces of Mayor Consultancy helps to gain a complete
picture of what impacts the profitability of their organization. It helps to identify how they
compete with their existing competitors, what type of strategy the use to reduce the bargaining
power of suppliers, bargaining power of customers, overcome from substitute services and
barrier for new entrants to gain the competitive advantage and be successful in their industry.

13. Corporate social responsibility (CSR) activities

Corporate responsibility consists of the duties and responsibilities to carry its responsibilities in
society as organization, job creator, marketer, purchasers and the responsible personal in an
effective and efficient way. The responsibilities are carried out to fulfill the principles of the
organization towards society and for the fulfillment of the government rules and legal provisions
to create a positive impact of the organization in the society.

Quest International College, Pokhara University (MBA) 12

Mayor Education Consultancy Pvt. Ltd.
Mayor education consultancy however, does not seem involved in CSR activities directly but it
is donating certain sum to various non-profit organizations being indirectly involved in CSR
activities. The owner of the consultancy told that being involved in such activities increases
goodwill of the company, increases awareness among people about the existence of the company
and moreover, it provides satisfaction that their business is able to contribute for the welfare of
the society.

14. Competitive forces and Market intelligence

As a tool to handle its competition Mayor consultancy is diversifying its services. It has been
providing counseling and visa processing facility to its clients in Kathmandu valley but now it
has been planning to diverse it branch out of Kathmandu valley and open new branches in
Pokhara and Chitwan. It would help them to increase their customer base on those parts of the
nation as well. Similarly, the organization focuses on growth and motivation of its employees
and keeps them in priority. Organization provides friendly working environment where
employees could share their view-points, put their opinions which creates flexible and
encouraging working environment enabling team work and proper operation of the organization.
Also, as a competitive intelligence while most of the education consultancy are charging visa
processing fees with students Mayor has set itself different by free visa processing facility which
can be the base for attracting clients up to certain extent.

Consultancy also gathers competitive intelligence by collecting, analyzing informations about

competitors and customers and distributing those informations to employees so that they can take
required action to perform competitively with their competitors. It would help them what sort of
schemes their competitors are using or bringing to attract clients and what kind of service is
being demanded by customers so that, consultancy can come up with similar schemes demanded
by customers and better schemes, offers can be launched in order to remain ahead of
competitors. When market information is acquired then it is made sure that certain outcome is
generated from those information by discussing them with employees, listening to their opinions
on what can be done for the betterment of the business and to gain competitive advantage in the
market.

Likewise, as the consultancy itself does not run IELTS, TOEFL and similar classes it has proper
cooperation with other education consultancy where they refer their clients who come to visit
them for enquiring about visa processing and abroad study. This shows that proper co-operation
among the competitors is also important for sustaining the business. Mayor education
consultancy seems using tactical intelligence as it is small-scale business and is concerned on
today's win rather than being predictive for future. As this business generally cannot be
predictive as well they make strategies to win the market today.

maintained, and separate enquiry room is maintained. Being located in Putalisadak,
Kathmandu it has been location advantage for the consultancy as they get maximum
inflow of students in that area applying for abroad study. Consultancy has made sure that
they provide proper facilities to their employees and clients. Works are properly divided

and assigned to employees on the basis of their skills and abilities. Employees are always
kept in motivated work environment so that better result can be attained. It focuses on
delivering quality service to its customers. This can be the reason why consultancy have
98 percent visa success rate.
2. Marketing: For marketing their business, Mayor Consultancy has media partners where
they advertise about their services and facilities being provided to the clients. In order to
recruit the employees they have partnered with online job portals which have made them
easier to acquire staffs for them. However, most of the times employees are hired on the
referral basis. Likewise, customers also visit the consultancy on the referral basis most of
the times. Consultancy conducts customer analysis and conducts their marketing
activities like distributing pamphlets, brochures, participating in educational fairs
targeting those customers. It is found that major customers for the consultancy are the
students who completed their +2, Bachelor and willing to apply abroad for higher studies.
Similarly, MBBS students who are willing to apply abroad for MD are attracted by
schemes of China and Egypt. So, consultancy conducts marketing activities taking these
into considerations and the schemes for MD for Egypt are available only in Mayor
Consultancy and they are taking maximum benefit of it. They believe that major way to
attract customers is by delivering quality service to them. Reasonable pricing scheme is
set by consultancy in order to facilitate customers. They do not take visa processing
charge which helps in reducing certain cost of customers which can make Mayor
different than their competitors. However, no research and development activities have
been conducted by the consultancy so far.
3. Finance: Financial part has been always crucial for any kind of business. Consultancy
being small business industry it did not had proper financial analysis made. All the
financial and investment decisions, analysis are taken and done by the owner of the firm.
Consultancy is always looking forward for the growth since its establishment and as
meeting its expansion goal it is now planning to expand its services on other part of
country as well outside Kathmandu Valley. Likewise, it has also thought of investing in
other training courses to offer wide variety of service to its client. As per the owner of the
consultancy it is a business where we can get wonderful return sometimes and we may
also get zero return sometimes. It depends on the flow of customers and the seasons when
students generally apply for abroad study. However, the consultancy generally remains in
profit and it has gross profit ratio of 50% and net profit ratio of 30%.
4. Human Resource: Currently five employees are employed in the consultancy. Each
member has proper co-ordination among themselves which boosts the office
environment. Employees are treated as assets for an organization in order to encourage
them for effective service. Recruitment process is carried out with the help of job portals
or in the maximum case it is on the referral basis. Various skills, knowledge of candidates
are screened, analyzed in order to recruit employees for various positions. In order to
motivate employees good incentives, bonus are provided to them and no compromise is

made on the amount of commission they should get. Employees working in the firm
represents entire organization to their clients so, if they are motivated in the office,
satisfied by their job they would handle the clients accordingly and spread positive
message outside in the market so, similar environment is created by the owner to the
employees so that employees could spread positive message regarding the firm and
perform their duties accordingly.

16. Internal Factor Evaluation (IFE)

IFE Matrix is a strategy tool used to evaluate firm’s internal environment and to reveal its
strengths as well as weaknesses. The strategy formulation tool summarizes and evaluates the
major strengths and weakness in the functional areas of a business and it also provides a basis for
identifying and evaluating relationships among those areas. Internal factor evaluation matrix
helps in evaluation company’s strengths and weaknesses by assigning the variable weights and
ratings and formulation strategies. It can help to take remedial action on internal problems
arising in an organization. Intuitive judgments are required in developing IFE techniques. In the
multidivisional firms, each strategic unit should construct an IFE Matrix. Moreover, divisional
matrices can be integrated to develop an overall corporate IFE Matrix. IFM matrix helps to
understand the factors and work upon those factors so as to gain competitive advantage, growth,
and profitability in the firm. Moreover, IFE internally assesses the organization and formulates,
implement and evaluate strategic plan and cross-functional decision so as to achieve the
company’s primary objective.
In relation to Mayor Education Consultancy, through our interaction with the owner Mr. Raju
Dhakal, we were able to identify various factors internal to the organization that were
responsible for providing it strengths and weaknesses. The consultancy is located at Putalisadak
near the main road. This makes it easier for customers to find it easily in a crowd of a number of
consultancies. This provides it with an advantage in terms of location. The consultancy has
recently completed two years of commencement but in this short duration, it has been able to
establish itself in the consultancy industry due to its high via processing rate. The consultancy is
also providing differentiation in its service as it is currently the only education consultancy that
provides consultancy and visa processing for MD/MS courses in Egypt. Regarding the human
resource of Mayor Consultancy, as it is still in its developing phase, the number of employees is
limited to five. There are defined roles and responsibilities of each employee. The work division
is done in such a way that one employee is responsible for consulting about one country. Due to
this there are no any confusions regarding job responsibilities resulting in no conflicts among the
employees. The organization culture encourages two ways communication due to which every
employee can discuss about the problems occurred with the owner without any hesitation. This
has not only made the employees productive but also made the work environment comfortable
and friendly.
Despite these factors that provide the consultancy with strengths in competing with other
consultancies, there are various other internal factors that provide it weakness to some extent.
The consultancy has a seasonal business because the students applying for abroad studies are not
same all the year round. As a result, there might be instances when the consultancy has to pay
salary to the employees without much work being done. Through our conversation with the
owner of the consultancy, we found out that no any research and development works are carried
out during any period. He also clarified that the majority of students applying abroad come to the
consultancy through referrals and personal relations. This limits the number of customers of the
consultancy because it may not always be possible to survive and grown in the industry on the

Quest International College, Pokhara University (MBA) 20

Mayor Education Consultancy Pvt. Ltd.
basis of referrals and personal relations. One main reason behind this might be lack of
advertising as the consultancy has over reliance on referrals. If the consultancy would spend on
advertising, it doesn’t have to only rely on personal relations to increase the number of
customers.
Looking at these factors providing strengths and weaknesses to the consultancy, an IFE matrix
have been prepared in the following way;
Table: IFE matrix

Internal Strengths Weightage Rating Weighted Score

Differentiated service 20% 4 0.8
Good reputation and image 10% 3 0.3
Friendly working environment 17% 4 0.68
Location advantage 9% 3 0.27
Internal Weaknesses
Seasonal business 8% 2 0.16
Absence of research activities 6% 2 0.12
Weak customer base 20% 1 0.2
Lack of advertising 10% 1 0.1
Major weakness (1), Minor weakness (2), Minor strength (3), Major strength (4)
Total Weighted Score 100% 2.63

The IFE matrix above illustrates that the major factors providing strengths to the consultancy are
differentiated service and friendly working environment. Due to this, they have been provided
more weightage comparatively. Likewise, the factors like weak customer base and lack of
advertising are provided comparatively less weightage as they are more responsible for providing
weakness to the consultancy. As a result of the weightage provided and ratings given to all the
factors, the total weighted score has come to 2.63. This indicates that Mayor Education
Consultancy has a internally strong position in the industry.

17. External Factor Evaluation (EFE)

its costs. Similarly, the consultancy can diversify its business services geographically by opening
its branches outside the valley where there are not many education consultancies EFE is a strategy
tool used to examine company’s external environment and to identify the possible opportunities and
threats. EFE identifies how the external opportunities and threats affect the company. Moreover, EFE
matrix is a strategic management tool, which is frequently used for evaluation of current business

Quest International College, Pokhara University (MBA) 21

Mayor Education Consultancy Pvt. Ltd.
environment. The EFE matrix is a superior instrument to prioritize and visualize the opportunities and
threat that a company is facing. An external factor in the EFE Matrix comes from social, political, legal,
economic and other external forces. Under this method, weightage is provided to various external
factors responsible for providing opportunities and threats. Then, the external position of the
organization can be identified from the weighted score.
In the case of Mayor Education Consultancy, the possible opportunities and threats are brought
about by the external environment and the changes occurring in it. The factors relating to
political, economic, socio-cultural, technological, legal and environmental factors in the external
environment are the responsible for providing the consultancy with opportunities as well as
threats. In relation to opportunities, Mayor Consultancy is the only one consultancy that
processes student visa for MD/MS courses in Egypt. This provides the consultancy an
opportunity to diversify its customer segment as students who want to pursue MD/MS courses in
the future. Likewise, the consultancy does not charge any visa processing fee. This has provided
it with an opportunity to attract more customers. The consultancy is also planning to collaborate
with other consultancies in the future which would help to increase its revenue and reduce.
However, there are various other factors providing threats to the business operation of the
consultancy. With the growth in the number of students seeking higher education in foreign
colleges, the number of education consultancies in the nation has gone up sharply. There are
today about 1,000 education consultancies in the country. This has increased the intensity of
competition among education consultancies in Nepal. The competition is even more intense in
Putalisadak itself as the majority of buildings are education consultancies. Due to the increasing
controversies surrounding student visa for Australia, the customers’ perception towards
education consultancies have been changed. Customers do not trust consultancies like they used
to do in the past. As a result, the number of students applying for study visa has drastically
reduced specially for Australia. Likewise, the legal policies of our nation are such that VAT is
exempt on export of service due to which service rendered outside Nepal will not attract VAT.
Therefore, the attraction of new entrants has increased in the education consultancy industry
which could threaten the existing market share of Mayor Education Consultancy. In this way,
looking at these factors providing opportunities and threats to the consultancy, an EFE matrix
have been prepared as follows;
Figure: EFE matrix
Opportunities Weightage Rating Weightage Score
Collaboration with other consultancies 15% 3 0.45
Diversifying customer base 15% 3 0.45
Opening branches outside the valley 20% 4 0.8
Threats
Intense competition 20% 2 0.4

Quest International College, Pokhara University (MBA) 22

Mayor Education Consultancy Pvt. Ltd.
Negative perception towards consultancies 15% 1 0.15
Possibility of new entrants 15% 1 0.15
Major threats (1), Minor threats (2), Minor opportunities (3), Major opportunities
(4).
Total Weighted Score 100% 2.4

The EFE matrix above depicts the possible opportunities and threats resulted due to various
factors external to the consultancy. It can be seen that more weightage and rating has been
provided to opening branches outside the valley. It is because it seems to provide more
opportunities in capturing the untapped market. Whereas, the lowest rating has been given to
negative perception towards consultancies and threat of new entrants. It is because the recent
controversies surrounding the consultancy industry is already starting to hamper the business.
Likewise, the entry of new entrants may affect the consultancy by taking over its position in the
sector that it specializes on.

18. Balanced Scorecard

Balanced scorecard can be defined as a management system that enables organizations to
translate the vision and strategy into action. It provides feedback on internal business processes
and external outcomes to continually improve organizational performance and results. Balanced
score card was primarily created as a measurement system and as an answer to a criticism
concerning the unilateral measurement of the performance ability of a company. It is an
approach for deploying strategic decision, communicating expectations and measuring progress
towards agreed to objectives. It is generally organized in four different perspectives: Financial
perspective, Customer perspective, internal perspective and learning perspective. Where
financial perspective deals with shareholders and their return, customer perspective with
customer relationship, internal perspective with business process and satisfaction of shareholders
and customers and learning perspective with the ability of organization to adapt and sustain in
changing environment.
Some of the benefits of balanced scorecard is it avoids management reliance on short-term or
incomplete financial measures ensuring that senior management takes balanced view about
organization's performance. It can further help in strategy division and functioning to achieve
corporate goals. It can help stakeholders to evaluate the organization if measures are
communicated externally. It also helps in remaining organization competitive in long run and to
realize value for its stakeholders.

19. Strengths, Weaknesses, Opportunities and Threats (SWOT) Analysis

SWOT analysis (alternatively SWOT Matrix) is a structured planning method used to evaluate
the Strengths, Weaknesses, Opportunities, and Threats involved in a project or in a business
venture. A SWOT analysis can be carried out for a product, place, industry or person. It involves
specifying the objective of the business venture or project and identifying the internal and
external factors that are favorable and unfavorable to achieving that objective. The technique is
credited to Albert Humphrey, who led a convention at the Stanford Research Institute (now SRI
International) in the 1960s and 1970s using data from Fortune 500 companies. The degree to
which the internal environment of the firm matches with the external environment is expressed
by the concept of strategic fit. Factors that are internal to the organization provide it with
strengths and weaknesses. Whereas, opportunities and threats are resulted due to the external
environment and the possible changes in it.
In the case of Mayor Education Consultancy, the various factors that provide strengths,
weaknesses, opportunities and threats have been identified as follows;

STRENGTHS WEAKNESSES

 Friendly working environment  Weak customer base
 Location advantage  Lack of advertising

OPPORTUNITIES THREATS

20. Michael Porter’s Generic Strategy

Michael Porter's generic strategies describe how a company pursues competitive
advantage across its chosen market scope. They were first set out by Michael Porter in 1985 in
his book, "Competitive Advantage: Creating and Sustaining Superior Performance." Porter
called the generic strategies "Cost Leadership" (no frills), "Differentiation" (creating uniquely

Quest International College, Pokhara University (MBA) 25

Mayor Education Consultancy Pvt. Ltd.
desirable products and services) and "Focus" (offering a specialized service in a niche market).
He then subdivided the Focus strategy into two parts: "Cost Focus" and "Differentiation Focus."
There are three/four generic strategies, either lower cost, differentiated, or focus. A company
chooses to pursue one of two types of competitive advantage, either via lower costs than its
competition or by differentiating itself along dimensions valued by customers to command a
higher price. A company also chooses one of two types of scope, either focus (offering its
products to selected segments of the market) or industry-wide, offering its product across many
market segments. The generic strategy reflects the choices made regarding both the type of
competitive advantage and the scope.
These strategies can be depicted as follows;

Under cost leadership, an organization uses the low cost and best value strategy by offering
products to a wide range of customers at the lowest price available in the market. In a
differentiation strategy a firm seeks to be unique in its industry along some dimensions that are
widely valued by buyers. It selects one or more attributes that many buyers in an industry
perceive as important, and uniquely positions itself to meet those needs. It is rewarded for its
uniqueness with a premium price. Similarly, under focus strategy, the organization selects a
segment or group of segments in the industry and tailors its strategy to serving them to the
exclusion of others.
In the case of Mayor Education Consultancy, it has used differentiation strategy in order to
attract customers and provide them an added value. It practices differentiation as a business
strategy in a sense that the services provided by the consultancy are different as compared to
other consultancies. The consultancy doesn’t charge any fee for visa processing. Likewise,

Quest International College, Pokhara University (MBA) 26

Mayor Education Consultancy Pvt. Ltd.
consultancy regarding abroad study to a range of countries like China, USA, Australia, Ukraine,
Belarus, Kyrgyzstan, Russia and Egypt is provided by it. It is the only consultancy that processes
student visa for MD/MS courses in Egypt. In addition to this, the consultancy provides other
services like course selection, interview assistance, educational loan assistance and pre-departure
briefing. These factors have made Mayor Education Consultancy different in comparison to
other competitors in the educational consultancy industry.

21. Strategic Position and Action Evaluation (SPACE) Matrix

A SPACE matrix is a management tool used to analyze a company. It is used to determine what
type of strategy a company should undertake. It indicates whether aggressive, conservative,
defensive or competitive strategies are the most appropriate for an organization. The matrix is
also based on four important elements called four quadrants of SPACE Matrix. First two
elements called internal dimensions which are Financial Strength (FS) and Competitive
Advantage (CA) and other two are called external dimensions namely Environmental Stability
(ES) and Industry Strength (IS). The idea is to measure how good or bad is the company on those
dimensions, taking into account the internal and external factor evaluations (IFE and EFE
matrices).
Under this, a set of variables that define financial strengths, competitive advantage,
environmental strategy and industry strength are identified and assigned values ranging from -1
to 6. Here, variables related to financial strength and industry strength are ranked from +1
(worst) to +6 (best) and competitive advantage and environmental stability are ranked from -1
(best) to -7 (worst). In the matrix, variables related to FS and ES are plotted along the Y axis
whereas, those relating to CA and IS are plotted along the X axis.
Before preparing the SPACE matrix, it is necessary to identify various variables related to FS,
ES, CA and IS and assigns them ratings accordingly.
Identification and ranking of variables related to FS, ES, CA and IS

Financial Strengths (FS) Environmental Stability

Total average for X-axis= (-3.66)+3.33/2 = 3.495

Total average for Y-axis= 5+ (-4.66)/2= 0.1133
On the basis of the above table, the SPACE matrix of Mayor Education Consultancy can be
prepared in the following manner;
FS

Conservative Aggressive

(3.49, 0.11)

CA IS

Defensive Competitive

ES

In the above figure, the average score of CA and IS are plotted against X-axis and that of FS and
ES are plotted against Y-axis. This has resulted in the values of X axis and Y-axis as 3.49 and
0.11 respectively. As the consultancy’s directional vector is positioned in the
aggressive vector (upper-right quadrant) of the matrix, it shows that it is in an outstanding
position to utilize its Internal Strengths (IS) to surmount internal weaknesses, obtain the
advantage of external opportunities, and evade external threats. In this regard, the consultancy
should make use of internal strengths in order to take advantage of external opportunities or

Mayor Education Consultancy Pvt. Ltd.
overcome its internal weaknesses to avoid external threats by employing strategies related to
market development, market penetration, product development, forward, backward and
horizontal integration, concentric, conglomerate and horizontal diversification or a mix of
strategies depending on the particular environment that the consultancy is practicing at the time.

For instance; Mayor Education Consultancy could employ market development strategy by
opening its branches in new geographic areas to capture the untapped market. In the same way, it
could also employ market penetration strategy for increasing its market share in the present
market through greater marketing efforts.

generally process in Bangladesh, Egypt, Australia and USA. They have prepared different strategies and
target in order to increase profit of the consultancy. Every consultancy provides counseling and visa
documentation processing in Bangladesh, Australia and USA. Whereas, Mayor came with new product
where they also process visa documentation in Egypt. Moreover, They have set the target of 20 students
per year for PG course (MD/MS) in Egypt. Likewise, they emerge concept of PG courses in Egypt,

23. Strategic Portfolio Planning Approaches

Portfolio planning approach involves analyzing a firm’s entire collection of businesses relative to one
another. Two of the most widely used portfolio planning approaches includes the Boston Consulting
Group (BCG) and the General Electric (GE) approach. BCG matrix is used for firms, which have a
business portfolio of a variety of industries and need to completely separately. Managers using the BCG
matrix plotted each of the company’s businesses according to market growth rate and relative market
share position.

23.1 Boston Consulting Group (BCG)

BCG matrix is developed by Bruce Henderson of the Boston Consulting Group in the early 1970’s.
According to this technique, business or products are classified as low or high performance depending
upon their growth rate and relative market share. To understand Boston matrix we need to understand
how market share and marker growth interrelated. Market growth rate is the projected rate of sales growth

Quest International College, Pokhara University (MBA) 30

Mayor Education Consultancy Pvt. Ltd.
for the market growth for the market being served by a particular business. Relative market share position

is the market share of a business divided by the market share of its largest competitor.

Figure: The Boston Consulting Group Matrix

BCG matrix is subjective and managers should also use their judgment and other planning approaches
before making decision. Using BCG matrix, managers categorize products and services (SBU) into four
categories, which are explained below:

Stars
A star is product with high growth and high market shares. These businesses represent the best long run
opportunities (growth and profitability) in the firm’s portfolio. To maintain the growth of their star
product, company have to invest money to improve them and how they are distributes as well as promote
them. Mayor education consultancy reputed consultancy which provides a complete solution for abroad
study where they focus on providing professional consultation regarding education abroad, selection of
the university and the program aboard, preparation of the application document to their client which
increase market growth as well as market share is an example of star product. Mainly, processing in USA
and Australia are star product in case of Mayor consultancy, which increase market share and market
growth.

Cash Cows
Cash cows are business with a high market share in low growth markets. Cash cows have a large share of
shrinking market. Although they generate a lot of cash, they do not have a long-term future. In case of
Mayor Education Consultancy, documentation processing in USA, Australia, Egypt, Bangladesh and
China are cash cow. Eventually, processing in USA has slightly replaced by Australia. Likewise, because
of different issues in Australia people are getting less interest in Australia. People are looking toward
Canada, France, Germany, Japan, Denmark, Egypt, Bangladesh, China and many more. Companies with
cash cows need to manage them so that they continue to generate revenue to fund star products.

Question Marks
Question marks are business whose high growth rate gives them considerable appeal but whose low
market share makes their potential uncertain. The problem arises when a product has a low share of high
growth market. Managers classify these products as question marks. They must decide whether to invest
in them hope to become stars or eliminate those products and services. Every consultancy does not have
IELTS, TOEFL, GMAT, GRE and SAT classes. The top most overseas consultancy like Alpha beta,
Beyond Boundaries, Dolphin, NIEC run these classes because it increase flow of students in their
consultancy. But, some of consultancy could not afford these classes because it become expensive them
to run consultancy as operating cost become high. Mayor consultancy have question to run IELTS,
TOEFL, GMAT, GRE and SAT classes or not because it increase market growth but on the other hand it
low the market share. The manager of Mayor consultancy has to decide what they should do with these
services.

Dogs
A dog is a product with low growth and low market share. Dogs do not make much money and do not
have a promising future. A dog product is weak in market and difficult to make profit. For example,
processing in China, Japan, Germany, France need special language courses. Moreover, getting PR is
really tough in these countries. Thus, Mayor consultancy pays less attention in applying these countries
because there is low market share and low market growth opportunities in business world. In spite of that,
they keep producing these services in dog product hoping they’ll succeed.

24. Internal- External (IE) Matrix

Internal –External (IE) Matrix is based on an analysis of internal and external businesses factor, which are
combined into suggestive model. The IE matrix is a continuation of EFE matrix and IFE matrix models.

Quest International College, Pokhara University (MBA) 32

Mayor Education Consultancy Pvt. Ltd.
The total weighted scores derived from the divisions allow construction of the corporate level IE matrix.

On the x-axis of the IE matrix, IFE total weighted,

Score of 1.0 -1.99 = Weak
Score of 2.0 -2.99 = Average
Score of 3.0 -4.0 = Strong
On the y-axis of the IE matrix, EFE total weighted,
Score of 1.0 - 1.99 = Low
Score of 2.0 - 2.99 = Medium
Score of 3.0 - 4.0 = High

The IE matrix can be divided into three major regions that have different strategy implications. First
region described as grow and build which include cells I.II or IV. Intensive (market penetration, market
development and product development) or integrative (backward integration, forward integration and
horizontal integration) strategies can be most appropriate for these divisions. Second region includes III,
V or VII, which can be managed which hold and maintain strategies. Market penetration and product
development are two strategies used in second divisions. Similarly, third region includes VI, VIII or IX
where they used harvest and divest strategies. Third divisions can be managed through Retrenchment and
Divesture. Thus, IFE matrix has secured 2.63 score which signal average position and EFE matrix has
secured 2.4 score which signal medium position. The Internal External (IE) Matrix lies in first region as it
include II and IV cells. Mayor Education Consultancy should focus on market penetration, market
development and product development.

The Internal-External (IE) matrix is similar to the BCG Matrix in that both tools involve plotting
organization divisions in a schematic diagram. But, there are some important difference between the BCG
Matrix and IE Matrix. First, the axes are different also the IE requires more information about the division
than the BCG Matrix. Further, the strategic implications of each matrix are different. For these reasons,
strategists in multidivisional firms often develop both the BCG Matrix and IE Matrix for the present and
then develop projected matrices to reflect expectation of the future.

25. The Grand Strategy Mix

The Grand strategy mix has become a popular tool for formulating feasible strategies, along with the
SWOT Analysis, Space Matrix, BCG Matrix and IE Matrix. Grand strategy is the instrument for creating
alternative and different strategies for the organization. All companies and divisions can position in one of
the Grand matrix’s four strategy quadrants. The Grand Strategy Matrix is based on two dimensions:
competitive position and market growth. Data needed for positioning SBUs in the matrix is derived from
the portfolio analysis. This matrix offers feasible strategies for a company to consider which are listed in
sequential order of attractiveness in each quadrant of the matrix.

1. Quadrant I (Strong Competitive Position and Rapid Market Growth)

2. Quadrant II (Weak Competitive Position and Rapid Market Growth)
3. Quadrant III (Weak Competitive Position and Slow Market Growth)
4. Quadrant IV (Strong Competitive Position and Slow Market Growth)

Quest International College, Pokhara University (MBA) 33

Mayor Education Consultancy Pvt. Ltd.

Figure: The Grand Strategy Matrix

Mayor Education Consultancy positioned in Quadrant II, which need to evaluate present approach to the
marketplace seriously. Although their industry is growing, they are unable to compete effectively, and
they need to determine why the firm’s current approach is ineffectual and how the company can best
change to improve its competitiveness. The suitable strategies for consultancy are to develop new
services, product and markets to penetrate into the markets. As Quadrant II firms are in rapid market
growth industry an intensive strategy might be the first option, which include market penetration, market
development and product development. To achieve the competitive advantage and becoming market
leader Mayor consultancy can go into horizontal integration. Concern on these, Mayor consultancy
planning to collaborate with other consultancy in order to achieve competitive advantage. The overseas
consultancy are growing day by day, which become difficult for Mayor consultancy to beat them. If
Mayor Consultancy foresee a tough competitive environment and faster market growth than the growth of
the firm, the better option is to go into divestiture of some division or liquidation altogether and change
the business.

Thus, Grand strategy simplified the job, it increase efficiency of management by adoption of different
strategies in order to deal with competitive position of the industry. It allows for the better
implementation of strategy because of the intensified focus and objectivity. It conveys a lot of information
about corporate plans in simplified format. However, Grand strategy Matrix may no be simple as we
concern the application of grand strategy in real life is complicated in the business world. Moreover, the

relationship between market share and profitability differs in different industries. The limitations of Grand
strategy options are it concerns on cash related issues rather than values of the consultancy.

Decision Stage

Analysis and intuition provide a basis for making strategy-formulation decisions. The
matching techniques just discussed reveal feasible alternative strategies. The decision
stage shows results where it provide information about which strategies would be better
to enhance business.

26. Quantitative Strategic Planning Matrix (QSPM)

The Quantitative strategic planning matrix is a strategic tool, which is used to evaluate alternative set of
strategies. The QSPM comes under the third stage of strategy formulation, which is called “ The Decision
Stage” and also final stage of this process. The best thing about QSPM is that it never insist the strategist
to enter the information on assumptions, it extract the information from stage 1 The Input Stage and Stage
2 The matching stage. The QSPM combine the intuitive thinking of managers with the analytical process
to decide the best strategy for the organization success.

Format of Quantitative strategic planning matrix (QSPM)

There are four main columns in QSPM, the left column list down the key internal and external factors,
which are same as EFE and IFE matrix. Adjoining column evaluate Key factors in weight which hold the
numeric value which is obtained from IFE and EFE matrix weight column. The term AS stand for
attractive score, each key factor should number range from 4 to 1. Where 1= not acceptable, 2 =
possible acceptable, 3= probably acceptable and 4= most acceptable. Then, we can compute the total
attractiveness score by multiply each AS by weights assigned and get a sum total of SWOT attractiveness
score for each strategy. The higher the score the more attractive that strategy is. This strategy can be
executed in to two ways. One strategy is acquiring a competing company. The other strategy is to expand
internally.

The below mentioned table illustrate the structure of QSPM for Mayor Education Consultancy Pvt. Ltd.
