Project Problem Statement


General Instructions:

You are invited to review and analyze the scenario below and determine from the
requests what actions you need to take by using your knowledge and ability to
analyze and decide.

The activities given below can be found in the Simplilearn course material. However,
if you need further clarity, please feel free to reach out to the trainers for guidance.

The duration to perform tasks documented below are recommendations and should
be considered as suggestions to the level of detail expected in the project. You may
not have all the information to perform these assignments as you would in a real
project, but you should be able to provide relevant details to show that you
understand what is being discussed, why it’s important, and what action you would
take to control your project.

The data provided is general, but specific information is given when required. It will
give hints as to what you need to consider, and you can apply your knowledge of
PRINCE2 Agile gained during the class and apply them to this project. You are free to
provide your own solution and can add specific details as you would do in a real
project. However, the answers you provide must be in line with PRINCE2 Agile, must
be reasonable and realistic, and must be wholly integrated into the project.
Remember, all aspects of your answers must either support the project success or
minimize failure, and you will need to justify them to ensure a successful outcome.

The project situation presented here is fictitious. Any coincidence with persons living
or dead, organizations, customers, vendors is purely coincidental.

What is expected out of you

You will be presented with an imaginary project scenario, where you will be given
certain tasks to perform in line with PRINCE2 Agile. Each activity might require you to
compile a management product or provide your thoughts on what you would do as
a Project Manager in a given situation. After completing the project, you must submit
it to Simplilearn for review.

Tasks for you to work on:

You will be presented a task as shown in this table. Let us understand this task
assignment table in detail.

Amanda Logistics is a multinational company headquartered in Singapore,


employing 67,000 employees. They have branches in 49 countries, primarily
covering the Asia-Pacific and European regions.

Much like your information technology networks and systems have an architecture,
so does an organization itself. Businesses organize themselves to best achieve their
goals and accomplish all their necessary tasks. To ensure an organizational
structure is genuinely viable, it has to take into account the technologically related
operations, infrastructure, and functions.

Project Mandate:

The project mandate document usually contains an outline of the business case
and will explain the reason why the project is needed. Remember, the project
mandate is the trigger for the project. The business case information will be taken
from the project mandate, if included, and will be what we call the outlined
business case, which will be part of the project brief.

The trigger to start the project is the project mandate, and it appears from outside
the project team. PRINCE2 Agile says that the project mandate is created by
someone from corporate or program management.

Starting up a project is the first process and has the following main outputs that are
given to the project board:

• The project brief, which contains the outline of the Business Case
• The initiation stage plan, which is the plan for the initiation stage
• The project product description

The starting up a project process is considered to be outside the project. The project
does not start until the project board takes its first decision. So, the starting up a
project process provides the information to start the project.

Problem Statement:

During the monthly operations meeting, the Service Delivery Manager reports there
is a recent spike in escalation calls from the remote users. The initial root cause
indicates that remote users have intermittent issues connecting to the company
VPN network. Also, the Service Delivery Manager submitted a detailed reason for
these issues.

● The firmware in the VPN services is not updated.


● The local IT team has regularly updated firewall settings causing the
inconsistency in connection for the remote users
Network team recommends a five-step network configuration
● Secure the firewall
● Architect the firewall zones and IP addresses
● Configure access control lists
● Configure the other firewall services and logging
● Test the firewall configuration

To address the above, the Service Delivery Manager proposes a new project,
Firewall Migration and Replacement Project, which needs to be under the governance
of change management. From the past experiences, management decided to
deploy a project using their internal project management board to counter the
issues. As directed by the senior management, the project board chose to execute
the project using the PRINCE2 Agile methodology.

In the just-concluded senior management meeting, the following challenges and


risks have been identified.
● Network devices are procured from multiple third-party suppliers. We will
need to raise an RFP and select the suppliers quickly.
● The project is critically time-bound and cannot afford too any time
deviations. The success of the project is the early realization of the product.

Task 2

The project board has confirmed the project will be executed with the PRINCE2
Agile framework. They decided to get the advantages and disadvantages of all the
three commonly used agile frameworks. And the recommendation of the project
manager.

Description The project manager will present the advantages and


pitfalls for each of the frameworks. The presentation will
also include the time of the project, where more than one
framework can be used.

Task 3

The business will need a security solution and in particular a firewall due to a
combination of financial or reputational risk. Consultant recognizes that a business
case will need to underpin any security solution.

The Service Delivery Manager sets up another meeting with the other heads and
presents the project mandate. The following points are the outcome of this
meeting:

● This project must be taken on high priority because it creates trust amongst
all the stakeholders.
● The vendor management specialist speaks about acquiring all the raw
materials. Also, a quick request for proposal must be floated, inviting bids
from prospective raw material suppliers.
● A new quality control team should be established only for the recent
product.

Task 4

The assessment phase comprises two stages. First, evaluate the firewall and
network security policy currently in place. The second phase is to understand how
your current solution maps to the fulfilment of the new project needs, uncovered in
phase 1. These steps are vital to ensure the success of the firewall migration
project.
Does the existing solution provide adequate protection? Has the solution or rule-set
evolved with the business and changing platforms? The findings of this phase will
identify any gaps and provide inputs for the development phase.

The project board needs to understand the solid foundations for the project. The
process enables them to understand the work that needs to be done before
committing to a significant spend.

Task 5

During a review meeting, many board members desire to see the firsthand feel of
the project. The project manager has to come up with the recommended strategy
working closely with third-party vendors. The procurement of the devices has to be
planned as per the organization procurement process.

The project manager needs to prepare one of the following based on the
recommended approach.

● The lifecycle of Lean Startup

Task 6

Before we migrate the new firewall infrastructure into the live environment, the
Network Consultant will run a series of tests to benchmark and test the solution
before the migration. The testing process would include the use of test plans,
scripts, and network analysis software. For example, we would check internet
access, access to cloud applications determined, and make sure other critical
business systems are available.

There has been a delay in the deadlines for the execution of the new equipment
installation – router. A project board likes to understand PRINCE2 and agile
collaboration has the right approach.

A project manager should provide direction for every step of the project, so each of
the team leaders knows what to expect from their teams.

A project manager needs to have exceptional oral and communication skills that
can help increase morale by establishing clearly defined expectations. The project
manager also needs to provide the team leaders and members with clear
directions and feedback on their performance and obligations regarding the
project.

During the managing the delivery process, the Project Manager is expected to
produce the following product reports to the project board based on the
Agilometer.
The following are inputs on communication requirements for this project:
• All communications with suppliers and external agencies will be media
based.
• Project Manager (that is, you) must compile a weekly report (you have to
decide which PRINCE2 management product meets this requirement) that
shows the progress made during each phase of the project with a summary
of critical issues and risks, supplier team's performance, and lessons learnt.
• This weekly report will be distributed by email to board members and local
health authority.
• All meetings with suppliers and external agencies must have the proceedings
of the meeting recorded in minutes of meeting and shared with project board.
Work package It is a vital interface. It brings PRINCE2 and agile working
together. Collaboratively defined. A bright, safe boundary of
control. Also, space to empower teams to self-organize and
enable productive communication. May include one or more
releases or sprints.
Highlight report Important yet likely to be informal. It contains information on
releases and sprints and benefits enabled. It could be in the
form of an information radiator and/or burn chart.
Checkpoint It could be replaced by the daily stand-up but must not change
report the stand-up to "reporting to...". It could be in the form of an
information radiator and/or burn chart.

The Project Manager has to perform the future forecast and rates of progress.
Project Manager has decided to deploy the agile relative estimation technique:
story points

Estimating work effort in agile projects is fundamentally different from traditional


methods of estimation. The conventional approach is to estimate using a bottom-up
technique: detail out all requirements and estimate each task to complete those
requirements in hours/days, then use this data to develop the project schedule.
Agile projects, by contrast, use a top-down approach, using gross-level estimation
techniques on feature sets then employing progressive elaboration and rolling-
wave planning methods to drill down to the task level on a just-in-time basis,
iteratively uncovering more and more detail each level down.

Along with the estimation, Project Manager tries to figure out the answers for the
below
• What does a story point represent?
• What is included within a story point estimate?
• Why are story points better than estimating in hours or days?
• How do we estimate in points?
• Who should be involved in story point estimation?
