1. A- Executive Summary.

This project consists of demonstrate film improvement with new stretch wrapping machines. The
purpose is to reduce the use of stretching film per each pallet in at least 28.5%. Current machines
only can pre-stretch 150%, new proposed machines can pre-stretch 250%, 40% more length. This
means 28.5% savings in film material. Second half of last year we purchase 760 stretch film reels
so we can expect a project full year saving of at least 433 reels. As current price per reel is USD
35.39, the full year saving will be at least USD 15,324.

Current Situation

They were made 2 tests to demonstrate de film performance.

The first test we weighted the Film of the most important pallets.

The second test consists in showing how many pallets were shrink wrap per film.

Material Saving Calculation:

Say L = Current purchased length without pre-stretching

Say Lc= Current final length with 150% of pre-stretching; Lc =L + 1.5L = 2.5L

Say Lp= Proposed final length with 250% of pre-stretching; Lp = L + 2.5 L = 3.5 L

Say S= saving length; new proposed purchase length will be L-S, so final length with 250% pre-
stretching must be equal to current final length Lc. In other words:

(L-S)*3.5 = 2.5L  3.5L -3.5S = 2.5L  3.5L – 2.5L = 3.5S  L = 3.5S  S = 0.2857L

Material saving = 28.57%

CY15 = 4,940,000 feet (760 reels). If continue operating as current, estimated volume for
CY16 = 9,880,000 feet (1,520 reels).

• For proposed project scenario the estimated volume for CY16 is calculated 28.5% material
saving during 8 months of year. Proposed volume CY16 = 7,774,000 feet (1,196 reels).

• Estimated for full year material saving CY17 = 7065,500 feet (1,087 reels). Considering no
sales grown (worst case)

The Corporate Sponsor is the overall owner / customer of the project. The project team that is
developed will support the Corporate Sponsor.

Program / Project Manager: Rafael Delgado

The Program Manager shall have responsibility for the overall management of the project. This
includes the creation of the project team and overall coordination between all the various
departments and functions, for adherence to the project timeline and scope. The program manager
has ultimate accountability for the success of the project, as well as communication of project
status.

Section 2.B - Manufacturing Site(s) Team Members

Guadalajara Plant Manager – Juancho Gomez


Juancho serves as the Director of Operations as well Guadalajara Factory Manager. Juancho shall
be responsible for the Guadalajara Team’s involvement for all aspects of the project. His primary
role will be to make sure all team members are available for project reviews/meetings and that all
team members follow through on assignments and responsibilities. The Plant Manager is the
ultimate owner of the factory installation, and needs to be engaged throughout the project.

Plant Engineer – Rafael Delgado


He shall have overall responsibility for project engineering, design, and installation, including all
vendors, suppliers, contractors, and service technicians. They will also be responsible for ensuring
factory team member involvement in the overall design and the development of the master project
schedule. Felipe will also ensure full BP compliance is incorporated into the design. Specific areas
of responsibility include:
 Development and maintenance of the project schedule / timeline for installation and start-up
 Coordination of the plant site project team – Meetings, Decisions, Involvement
 Development of all drawings and specifications
 Equipment installation
 Contractor selection and management

Guadalajara Operations – Raul Flores.


Raul shall be responsible for overall operational planning for the Dual Function Line. Specific areas
of responsibility include:
 Identify crewing needing for new equipment
 Coordinate with the Training Manager to ensure all employees are properly trained
 Develop the knowledge transfer plan
 Develop the start-up and commissioning plan
 Develop and implement all manufacturing KPI’s, SOP’s, Work Instructions, Operating
Parameters, etc.

Guadalajara Production Planning Coordinator – Marisol Meza (Mauricio Blake).


Marisol shall coordinate and plan production for inventory controls during migration to local
manufactured pouch, also coordinate with procurement to ensure timely delivery of all materials to
support smooth change from external to local manufactured pouch.

Guadalajara Maintenance – Adrian Ocampo.


Adrian shall be responsible for all aspects of maintenance with the new equipment, to include:
 Compilation of all equipment manuals, specifications, drawings, etc.
 Identification and ordering of all critical spares
 Identification and implementation of preventive maintenance procedures
 Coordinate with the Training Manager to ensure all maintenance personnel are properly
trained
 Providing maintenance input into overall project design and installation, as well as standard
components
 All Critical spares, manuals, PM procedures, and technical training need to be complete / in
place prior to equipment shakedown

Guadalajara Quality Assurance – Jesus García – Ana Gil.


Jesus and Ana shall be responsible for ensuring all requirements for process of glass handling are
in accordance with plant and Corporate QA guidelines. They will also own the respective FMEA’s
conducted at the Guadalajara Factory for this project.

Guadalajara ORM – Diana Espinosa


Diana shall have responsibility for ensuring all ORM activities are covered and accounted for such
as the overall safety on the new equipment which includes machine guarding, lockout/tag-out, and
JSA’s. Also for the ergonomics of operators.

Guadalajara Training – Pablo Aguilera


Paulo will be responsible for training activities. He will coordinate with Raul Flores and Diana
Espinosa the proper training. All impacted employees shall be trained prior to the line start-up.
Training should include testing to ensure adequate training has been provided.

Procurement – Rebeca Zamora.


Rebeca will have primary responsibility for negotiating purchasing terms and conditions and
assuring that engineering specifications are incorporated into purchase of equipment and services.
Rebeca will also negotiate final pricing for equipment and participate in team and vendor meetings
as required.
