Digital computers were categorized into small, medium, and large based on size, complexity, and cost.
Small computers were priced up to $320,000, medium computers from $320,000 to $2.4 million, and
large computers from $4 million to $24 million.
The Computron 1000X was specifically designed for process control. It was used in the chemical and
other processing industries (oil refining, pulp and paper, food, etc.) and in power plants, especially
nuclear power plants.
In the first six months after opening the European sales office, sales were only about $4.4 million.
However, sales soared in the 2005-2006 fiscal year, reaching $20 million in annual sales. Computron's
worldwide sales that year were approximately $176 million. Among European countries, Germany is one
of the most important markets, accounting for 24% or $4.8 million of total European sales in 2005~2006.
The United Kingdom and Sweden were also important markets, accounting for 22% and 18% of sales,
respectively. The remaining 36% was distributed among other European countries.

Computron computers sold to European customers were assembled and manufactured in the United
States and shipped to Europe for installation. These computers were subject to import duties as being
manufactured outside the castle, but the rate of duty varied from country to country. The German tariff
on this type of computer was 17% of the selling price in the US.

Computron began building a plant in Frankfurt primarily to reduce these import duties. The Frankfurt
plant was established to supply all 15 countries of the European Community and was scheduled to open
on September 15, 2006. Initially, the Frankfurt plant was only to assemble and produce 1000X
computers. German import duties would be reduced to 15% for assembly production. The company
planned to eventually use the plant for integrated production, starting with parts. Computers produced
entirely from components in Germany would not be subject to import duties.

Computron was committed throughout to being a high-quality, blue-chip company in this segment of the
digital computer industry. The company prided itself on its advanced production technology, which was
considered the best for this type of computer in terms of accuracy, reliability, flexibility, and ease of use.
Computron never used price as a selling point for the 1000X. The price was almost always higher than
the price of competing products. Nevertheless, the company's computers have been able to compete
successfully in both the US and European markets to this day because of their superior performance.
The European price of a 1000X computer was usually calculated as follows
US cost (including factory cost and factory overhead)
+ 33% markup on cost (to cover profit, R&D allocations, and selling expenses)
Transportation and installation costs
Import duties
Even prices calculated in this way could vary slightly in practice due to different tariffs in different
countries and different components in individual computers. Zimmermann calculated that the "official
price" for a 1000X computer for Koenig would be $1,244,800.

Despite this policy, Zimmermann knew that there were some exceptions in the U.S., where markups
were cut to around 25% in order to secure important orders. In fact, in one case he knew of, the markup
was reduced to 20%. In the European market, however, Computron had not yet to move its 33% markup.

König und Gesellschaft AG was the largest German manufacturer and processor of basic chemicals and
chemical products. The company operated numerous chemical plants throughout the country. So far, the
company had purchased three digital computer process control systems, all from Computron. The
purchases were made in the 2005-2006 fiscal year and represented a $4 million business for Computron.
Thus, Koenig is Computron's largest customer in Germany, accounting for more than 80% of
Computron's sales in Germany in 2005~2006.

Zimmermann believed that Koenig had purchased the Computron system primarily because of the
product's renowned flexibility, accuracy, and overall high quality. And so far, Koenig's management
seemed very satisfied with the Computron computers.
Zimmermann thought that Koenig would continue to be a bigger potential customer than any other
German company. He estimated that Koenig would order another $4 million worth of digital computer
equipment over the next year or two.

The computer for which Koenig is now seeking bids would be used to train operators of the new
chemical plant. The training program would last about four to five years, after which the computers
would be scrapped or reused. The calculations that the computer would have to perform were highly
specialized, and the machine required little flexibility. In the specifications included in the invitation for
bids, Koenig's management stated that they were primarily interested in reliability and price
reasonableness. Since the machine was not to be used for on-line process control, flexibility and
outstanding accuracy were less important.

In Germany, there were about nine companies competing with Computron in the sale of mid-priced
digital computers for process control. In 2005~2006, four of these companies accounted for 80% of the
market share (see Figure B).

Ruhr Machine Industry: A very aggressive German company that was aggressively trying to increase its
market share. Ruhr was selling medium-quality general-purpose digital computers at prices that were
roughly 22% less than Computron was charging for its 1000X computers. Since all of Ruhr's products
were manufactured in Germany, 17% of this price difference was due to the absence of import duties. So
far, Ruhr had sold only general-purpose computers, but a reliable industry source told us that they were
developing a special computer for Koenig's bid. Ruhr's expected price for this special co-computer was
reported to be about $872,000.
Digitex GmbH: A subsidiary of an American company with an integrated manufacturing plant in Germany
that produces a wide variety of computer equipment. The only DIGITEX computers competing with the
Computron 1000X were of fair quality. DIGITEX often employs price-cutting tactics, and in the past, their
computers have sometimes cost as much as 50% less than the Computron 1000X. Despite this price
difference, Computron was usually ahead of Digitex because of the superiority of its technology.
Zimmermann did not care much about the other competitors. They were not considered important in
the segment Computron was facing.

The market for mid-priced digital computers for process control of the type manufactured by Computron
was estimated to be worth approximately $16 million per year in Germany. Zimmermann believed that
this market would grow at an annual rate of about 25% over the next few years. He already had good
information that he could expect to receive new orders worth $5.2 million in the 2005-2006 fiscal year.

This does not include the business negotiations with Koenig, whose bid is now in question, but none of
these already known projects were expected to be realized between late spring and early summer.
Bids for Koenig were due on August 1, 2006, less than two weeks from now.
