What is Exepedia?
v A Scrum based coaching model that Agile coaches can leverage during enterprise transformations while
coaching senior leaders, executives and managers.

v A series of group workshops and individual coaching sessions to help leaders co-create a shared
transformation vision and align to a collaborative execution plan.

v Several transformations failed because of lack of alignment amongst the top leadership and management.

How the model originated?
The 2nd edition of Agile coaches retreat in India concluded in Feb 2017. While we were building the agenda, like
in any Agile coaching retreat, there were some interesting and unexplored topics suggested by the coaches who
collectively had several thousands of hours of Agile coaching and transformation experience.

Our team members (in their coaching lives) have been looking for a coaching model or guidance on how to
coach executives at senior levels within an organization that is undergoing Agile transformation. So, we
embarked on creating an Agile coaching model that would help coaches create alignment amongst executives
and senior leadership roles and named the model as Exepedia – Transforming leaders using Scrum.

Though the product created during the retreat was raw, it needed a lot of detailing. So, we spent several hours
post the retreat on refinement of the model and hence forth presenting here. There could be many
improvements in future based on feedback; and some level of customization based on your organization’s
context.

The coaching model was launched during the Scrum Alliance Global Scrum Gathering Singapore 2017, and ever
since in use by global customers.

About the model
Exepedia is a coaching model that Agile coaches can leverage during enterprise Agile transformations, especially
while coaching senior executives. The model consists of three main modules. Each module has few sub-modules
(or components) which are either workshops or questionnaires. The workshops can be conducted within a
group or one-on-one workshops based on the context. The questionnaires are a list of recommended questions
that the coach can ask to validate the purpose, and in some cases, will serve as awareness pointers to both the
coach and the leaders.

The workshops or questionnaires are not hard and fast rules, but can be customized based on:

• What the organization and the coach needs


• Where the enterprise stands in the ongoing Agile transformation journey.

When to use the model?

The model must be used after the organization’s leaders and teams decided to implement an Agile way of
working. If the organization is still thinking whether to go for Agile implementation, then this model should not
be used. It is suggested to implement this model, after the decision to implement Agile.

This is the first module where the executives (and/or senior leaders) are taken through workshops and
questionnaire sessions to understand what is their definition of Agile, and why they want to be Agile.

This consists of three sub-modules:

§ CYOD – Create Your Own Definition


This is a group workshop facilitating leaders to create one common vision for the organization's (or the
business unit’s) Agile transformation.
§ KIA – Know It All
This is a one-on-one workshop that is questionnaire based. This is another way of getting the executives’
buy-in and helpful for the coach to learn the purpose and objectives of the transformation by facilitating
leaders and next-level leadership to align and refine on the common vision & goals.
§ BeWise
This is again a group workshop. To consolidate the findings from CYOD and KIA. If required, revisit the
vision, prioritize the ‘Why’ and then announce to the teams.

The executives discover on what Agile practices would give the organizations what kind of benefits. Also this
provides the coach a discovery session to determine whether the executives are committed to the
transformation or merely pushed into it.

This consists of two sub-modules:

§ PBM – Practice-Benefit Mapping


This is a workshop to list the Agile practices and the benefits that the organization can get from the Agile
transformation. Create a mapping between the practices and the benefits to align with ‘Why’.
§ CoP – Committed or Pushed
This is a questionnaire based workshop, to understand whether the executives are committed or just
involved (pushed into the transformation initiative), the latter will call for additional introspection.

This is an ongoing phase where the transformation is in progress and recommends a behaviour to be exhibited
by the executives for the organization to be successful and to reap the benefits of being Agile. Also helps to
measure the benefits.

This consists of three sub-modules:

§ UM – Unlearn Mantra
These are categories of practices (or secrets of success) that the senior executives are recommended to
unlearn and re-learn to embark on the Agile journey.
§ CM – Culture Mantra
These are practices that the executives need to imbibe in their own way of working and promote to the
next levels in the organization.
§ RM – Realization Mantra
These are metrics useful to track the effectiveness(success) of the transformation and map to benefits.
