1, Executive Summary

After visiting Acecook, gathering information and studying their recent


business situation, we have identified a number of areas that need
improvement in the company's management and operations. Using tools
such as Ishikawa diagrams, standard operating procedures and KPI
dashboards, we pinpointed areas of inefficiency and developed solutions to
address them. The issue "Environment" is identified as the top priority
issue based on 3 reasons. First, it incurs the least cost compared to other
issues. Second, it requires the least amount of effort to solve. In the end, it
was considered the most feasible among the identified problems.

Acecook Company has continuously strived to become a manufacturer of


instant noodles and ready-made fast food products. Currently, Ace Cook
Vietnam has become the leading instant noodle manufacturing company in
Vietnam with 70% market share, annual revenue of about 4,500 billion
VND, exported to 30 countries around the world.

However, the company faced an annual loss of 3214.5 USD due to


operational and manufacturing errors related to labor, materials,
machinery, management and the environment, as determined by the
Ishikawa diagram . Therefore, we will use a decision-making matrix to
guide the selection of proposed focus areas. In addition, we have
conducted research and developed more useful and effective Standard
Operating Procedures (SOPs) based on the company's existing SOPs.

Finally, we developed a time-based plan called a Gantt chart to illustrate


the process of implementing the new plan for Acecook. The entire process
takes 30 days, including evaluation time.

We believe that this article with its in-depth analysis and accurate statistics
will provide a reliable solution for Acecook to recover wasted money
every year while increasing long-term profits for the company.

2, Gantt Chart

This is a Gantt chart to illustrate how our team is going to handle this
paper. We use a work breakdown structure to build specific activities that
the task requires; the duration of the task is estimated to be 4 weeks
( 03/07 -03/08 )

Starting on 03/07/2023, we will introduce the task: General info about


company & their main product, Company’s business statistic, Explain the
procedure of making the product or the company’s business model.

The relationship between the last four tasks is Finish to Start like
Proposing a new SOP (Standard operating procedure) to solve the
problems only permitted to begin carrying out a Decision-making matrix
to choose the most important problem that needs fixing accomplished.

Acecook Vietnam Joint Stock Company is a leading food manufacturer in


Vietnam, established on December 15th, 1993, and officially inaugurated
in 1995. The company has been constantly developing and providing
instant processed products with high quality and nutritional value.
Acecook Vietnam has attained a strong position in the market while
focusing on building sustainable human resources by creating a favorable
working environment with attractive welfare so that the employees can
feel assured to work and devote themselves in the long term. The company

is committed to complying with the laws, ensuring food safety standards,
and being environment friendly.

Acecook Vietnam’s mission is to bring satisfaction, happiness, and peace


of mind to the consumers through convenient, delicious, high-quality, and
safe products on the basis of “Japanese Technology, Vietnamese Taste”.
The company is actively operating to improve life quality, bring happiness
and smiles to people, and contribute to social development.
Acecook Vietnam Joint Stock Company has a wide range of products,
including instant noodles, rice vermicelli, pho, and other food products.
The company has a strong distribution network, with its products available
in supermarkets, convenience stores, and other retail outlets throughout
Vietnam. Acecook Vietnam has also expanded its business overseas,
exporting its products to countries such as Japan, Korea, Taiwan, and the
United States.

Acecook Vietnam Company has received numerous awards and
recognition for its achievements in the food industry. In 2019, the
company was awarded the “Vietnam Value” award by the Ministry of
Industry and Trade, which recognizes companies that have made
significant contributions to the development of the country’s economy.
Acecook Vietnam has also been recognized for its commitment to
corporate social responsibility, including its efforts to reduce waste and
promote sustainable development.

Hao Hao is an instant noodle brand created by Acecook Vietnam, first


launched on the market in the 2000s. With 8 different flavors, as of 2021,
Hao Hao has been recognized as one of the most consumed instant noodle
brands in Vietnam for 21 years (2000–2021) with sales of up to 30 billion
noodle packages. Hao Hao has become a familiar symbol to Vietnamese
consumers thanks to its low price, easy filling and diverse flavors.

In addition, Acecook Vietnam also produces other quickly processed food
products with high quality and nutritional value, such as instant noodles,
pasta, fried noodles, cup noodles, MSG,

Hao Hao Company is a company specializing in manufacturing and


trading food products, especially instant noodles, soft drinks and
confectionery. The company was established in 1993 in Hanoi with the
name Hao Hao Food Joint Stock Company. The company aims to become
a leading food supplier in Vietnam and Southeast Asia.

The company has many modern factories and an extensive distribution


system across the country. The company's products all meet high quality
and food safety standards. The company also regularly participates in
social activities such as sponsoring charity, educational and cultural
programs. Hao Hao Company is one of the prestigious brands and loved
by consumers in Vietnam.

Hao Hao Food Company, a leading food manufacturer in Vietnam. Instant
noodle Hao Hao has various flavors, such as shrimp, chicken, beef, and
vegetable. Instant noodle Hao Hao is easy to prepare and convenient to
eat, suitable for busy people who want a quick and tasty meal. Instant
noodle Hao Hao is also nutritious and affordable, making it a popular
choice among Vietnamese consumers. Instant noodle Hao Hao has won
many awards and certifications for its quality and taste, such as the Golden
Star of Vietnam, the ISO 22000:2018, and the Trusted Brand of Vietnam.
Instant noodle Hao Hao is not only sold in Vietnam, but also exported to
many countries in Asia, Europe, and America. Instant noodle Hao Hao is a

4, Ishikawa analysis
We use the Ishikawa diagram to identify the roots of our problem. After
discussion with executive officers, we found several issues, which are
mentioned in the Ishikawa diagram. And we are here to help them address
the very problems with efficient solutions:

1: Management
Company loss $500 because of:
- Lack of experience management: Lack of management experience in
Acecook company leads to incorrect decisions, ineffective strategies, and
internal conflicts. It also causes uncertainty and instability among

employees, affecting concentration and productivity. This can lead to
failure to achieve business goals and reduced customer satisfaction.
- Managers do not promote job development: it can lead to a lack of
motivation and creativity among employees, reducing productivity and
morale. This also hinders personal development, reducing employee
engagement and loyalty to the company.

2: Employee
Company loss $1000 because of:
- Little trainning: The company currently has a lot of employees, but the
number of highly qualified employees is small, so it is not possible to
create a breakthrough and develop the product. This can result in reduced
productivity, as employees may lack the necessary expertise or knowledge
to perform tasks efficiently.
- Elderly works: In business, the elderly have poor adaptability to new
technology, less flexible innovation, and challenges in collaborating with
younger generations. This can cause stress in the work environment and
affect overall performance.
- Few people have the ability to use machine: When fewer people are
capable of using machinery, it reduces work efficiency, increases the load
on skilled people, and hinders work progress. This also causes delays in
project completion and increases training costs.

3: Environment
Company loss $214.5 because of:
- Poor working conditions: Because of working in a collective
environment and not equipped with standard uniforms, it can be affirmed
that a company has a working environment that is not really clean and
safe. Poor working conditions can have a negative impact on employee
morale, motivation, and overall well-being. Uncomfortable work
environments can lead to increased stress, decreased job satisfaction, and
lower productivity levels. Employees may be more prone to distractions,
errors, and accidents, resulting in reduced efficiency in production
processes.

- High ability accidents: Having to work with many types of sharp
machines, it can be considered that the place where Acecook works is
likely to have an unexpected accident. A work environment with a high
probability of accidents can negatively impact employee morale and
productivity. Employees may feel anxious or unsafe, which can lead to
decreased motivation and engagement.

4: Technology
Company loss $1500 because of:
- Using outdated equipment: The company has been established and
operating for a long time, so the machinery used to manufacture the
products is also outdated and old. This can result in slower production
cycles, increased downtime due to equipment failures, and overall lower
productivity levels.
- Hard to control: transmission lines at Acecook company are quite
complicated and require high qualifications. If the coordination between
departments is not good, it will greatly affect performance as well as waste
a lot of time

This SOP serves as a guiding beacon, ensuring that every noodle that
reaches the consumer is a testament to Acecook's commitment to quality
and precision. Let's embark on a journey through the intricacies of
Acecook's noodle production process, dissecting each stage with a keen
eye for detail.

The first stage of the SOP is Input Management, a pivotal phase that sets
the tone for the entire production process. Finding material sources
involves the diligent task of finding material sources, where Acecook
scouts for the finest raw materials to create the foundation of their noodles.

The main ingredients for instant noodle production are wheat flour
imported from Australia, Canada, and vegetable oil, mainly palm oil
imported from Malaysia. Essential components in a complete instant
noodle product include seasoning packets made from fresh ingredients
such as purple onions, garlic, chili, along with real ingredients like shrimp,
meat, eggs, seafood, etc. These ingredients must ensure clear origins and
be supplied by reputable manufacturers.

Once identified, Finding material sources seamlessly transitions into


Raw Material Acquisition, where the selected materials are procured
with precision. However, Acecook's dedication to quality doesn't end
there. Material Quality Control takes center stage, acting as the

gatekeeper to ensure only the highest-grade materials proceed to the next
phase.

Before being put into production, the raw materials must undergo a
rigorous quality control process to ensure compliance with standards such
as non-genetically modified organisms. Parameters such as chemical,
physical, and biological aspects, pesticide residues, etc., are tested
according to strict food safety standards. The modern factory is designed
to Japanese standards, ensuring a sealed environment and preventing the
intrusion of insects.

Should any material fall short of Acecook's stringent standards, the SOP

intelligently loops back to Raw material acquisition, initiating a
continuous pursuit of excellence. On the contrary, if Material quality
control gives the nod of approval, the journey advances to the next
chapter.

Operation Line is the heart of the production process where the actual
making of noodles occurs. The wheat flour is rolled thin through rollers
with machines produced in Japan. Employees are equipped with protective
gear according to Japanese standards. After the noodles are cut, they will
be passed through a closed steaming chamber and then seasoned. After
being seasoned, the noodles will be put into a frying cabinet, where a
special feature is that frying oil will be continuously supplied, and the oil
will be constantly refreshed and filtered to ensure safe acidity levels. The
noodle frying cabinet is indirectly heated by steam, with the temperature
always maintained between 160 to 165 degrees Celsius. Next is the step of
cooling the noodles with clean-filtered air. The factory floor is epoxy, and
every time the floor is cleaned, hot water at 100 degrees Celsius is used to
ensure sterility. The light bulbs are also enclosed to ensure that no foreign
objects fall into the product. After cooling, workers will check to ensure
the quality of the noodles. Products that meet the standards will have
vegetables and seasonings added and then packed into boxes. After that, a
final check is made to see if the box lid has been properly sealed

For those noodles that stand the test, packaging beckons, heralding the
packaging of these culinary masterpieces, ready to be savored by
enthusiasts worldwide.

After providing each flavor with a complete set of seasoning packets, the
product is packaged and the expiration date is printed on each package. To
ensure the highest quality, each individual product undergoes inspection
through metal detectors, weight scales, and X-ray foreign object screening
machines. Products are packed into boxes according to specifications, with

the production date printed, stored, and subjected to a final inspection
before distribution to the market.

The penultimate stage of the SOP is Distribution, a seamless transition


from production to consumption. The next step involves meticulous
Product Storage, ensuring that the noodles retain their freshness and
quality.

As Acecook's noodles find their way to tables around the globe, the SOP
doesn't conclude but rather closes the loop with a commitment to
continuous improvement, involving the vital task of receiving feedback
from customers, transforming each response into a valuable insight. This
iterative process ensures that Acecook remains dynamic and responsive,
constantly evolving to meet the ever-changing demands and expectations
of its discerning clientele.

Solution for SOP:

This flowchart reflects a comprehensive and well-organized approach


to noodle production, with a strong focus on quality and safety.As with

any operational procedure, there's always room for refinement and
enhancement.

According to our analysis, the cancellation of a instant noodles


because of unsatisfactory quality right after quality inspection will cause
the company to lose a large amount of excess raw materials, and at the
same time , this also creates a large amount of plastic waste that is released
into the environment, causing the face of the business to be affected.

Addressing the issue of cancellations due to unsatisfactory quality in


instant noodles production, along with the associated loss of raw materials
and environmental impact, involves a comprehensive approach. Here are
some potential solutions:

Enhance Quality Control Measures:

Invest in more robust quality control measures throughout the production


process. Implement advanced testing methods, real-time monitoring, and
stringent quality standards to minimize the likelihood of producing
unsatisfactory products.

Technology Integration:

Explore the use of advanced technologies such as machine vision, sensors,


and automation to detect defects and inconsistencies in real time.
Automated systems can help minimize human error and improve overall
product quality.

Alternative Uses for Unsatisfactory Products:

Investigate whether there are alternative uses for unsatisfactory products


that don't meet the quality standards. This could involve repurposing them
for other products or industries, reducing overall waste.

If plastic waste is a concern, explore sustainable packaging options. This


can include using recyclable or biodegradable materials for packaging to
align with environmental sustainability goals.

In order to ensure food safety, oil can only be used once. Optimizing the
management of used cooking oil can help Acecook reduce costs and
contribute to environmental sustainability. Here are some strategies that
Acecook can consider for handling used oil:

Recycling: Explore partnerships with local recycling companies that


specialize in collecting and recycling used cooking oil. Depending on the
location, Acecook may be able to sell or exchange the used oil, generating
revenue or receiving compensation.

Step 1: Production order


The first step in the operating procedure is
receiving the production order from the
clients. This step is measured by an index,
which is production volume. Production
volume is an index used to measure the
number of products a company can produce
in one year. By having this statistic on the manufacturing dashboard,
Acecook can easily know when it produces more or less.

Step 2: Material estimate


The second step in the operating procedure is estimating the materials
needed for the order. In this step, Acecook uses four KPIs including the
rate of material damaged by workers; the rate of material removed by its
quality; the rate of material supplied by foreign suppliers; the rate of
material supplied by domestic suppliers. This pie chart shows the rate of
material supplied by foreign suppliers and the rate of material supplied by
domestic suppliers. From the chart, the percentage of material supplied by
domestic suppliers is 86%, which is nearly six times as much as the
percentage of material supplied by foreign suppliers.

Step 3: Receive orders,issue bills and make contracts
Third step, Acecook company is responsible for the process of receiving
goods and distributing them to stores. In addition, there are unfinished
goods procedures that will also be completed during this process before
making a contract.

Step 4: Packaging
The fourth step is packaging. This step is measured by defect rate to
determine the percentage of errors that may occur during the process over
the 12 months.
From the chart, the proportion of products with errors comprise a a small
amount, approximately 4% over 12 months, while most of the products are
completed perfectly.

Step 5:
The fifth step is the shipping procedure. The delivery
performance of Acecook company for paint transportation is
relatively good, with an on-time delivery rate of 92%. However,
there is still room for improvement, as the percentage of
delayed deliveries is 8%. It would be beneficial for the company
to investigate the causes of these delays and implement
measures to reduce them to enhance customer satisfaction
and maintain a competitive edge in the market.

Step 6: Customers
Step sixth is customer service. New customer ratio is used to
measures the percentage of new customers and the proportion of
old customers having orders in 12 months ( Based on the donut chart, the
number of new customers for the acecook company is around 5%, and the
number of old customers is 95%.)
The Acecook company already has a steady stream of old customers,which
accounts for the majority of the company's market share. This shows that
the company has been operating and developing for quite some time and
has earned the trust of customers.

However, with the number of new customers accounting for only about
5%, it may indicate that the acecook company needs to focus more on
attracting new customers.

Step 7: After sale service


Step seventh is after-sale service. This step is measured by 4 KPI including
the rate of satisfied customers; customers complaints, customers with no
comments From the pie chart, it is obvious that the rate of customers with
no comments reached 88.3%,
showing that the company is doing well in meeting the needs of customers.
However, a customer satisfaction rate of only 9.2%
indicates that the company may need to improve its products and services
to better meet customer needs.

impact job satisfaction and dissatisfaction. Hygiene factors, including the

satisfactory levels to prevent dissatisfaction among employees.
Simultaneously, motivators such as recognition, responsibility, and
achievement can be incorporated by Acecook to enhance job satisfaction
and motivate employees to perform at their best. For instance,
implementing performance-based incentives, acknowledging outstanding
work, and providing avenues for career growth can significantly boost
motivation levels.

Expectancy Theory revolves around the idea that individuals are


motivated when they believe that their efforts will lead to desired
outcomes and rewards. At Acecook, aligning individual and team goals

towards achieving these objectives. By offering adequate training and
